Ping Identity
live verifiedPing Identity · Per-user with 5,000-user contractual minimum on Essential. Effectively enterprise-only.
Ping's $3/user/mo Essential rate looks competitive — but the 5,000-user minimum ($180k/yr floor) prices it as an enterprise-only product. Below ~10,000 seats, every other commercial IdP is cheaper. Self-hosted PingFederate available separately (quote).
1.Year-1 TCO breakdown
Representative buyer: 200 employees, 30 SaaS apps, full SAML + MFA + lifecycle automation, 90-day audit retention.
2.The hidden cost category for this IdP
**Enterprise-only pricing model.** Ping Identity doesn't publish per-user pricing — entry is via enterprise sales process, typical minimums $50K/yr. The hidden cost is the procurement overhead — 4-12 week sales process, SOW negotiation, multi-product bundling. For sub-1000-seat buyers, Ping is materially more expensive than Okta or Entra at the same feature parity.
3.Migration cost out of Ping Identity
Migration off Ping (PingFederate specifically) is among the most expensive in the cohort because Ping's on-prem PingFederate deployments have deep customisation. Cloud-only PingOne deployments are easier. Total $150K-$500K for complex on-prem Ping migrations.
4.The negotiation lever
Multi-product bundle. Ping offers PingFederate, PingOne, PingID, PingDirectory, PingAccess — bundled pricing across multiple products gets 30-50% off à-la-carte. The lever: if you need 3+ Ping products, negotiate the bundle at signing.
